How to Price Powder Coating Jobs Without Working for Free
One of the easiest ways to stay busy in powder coating is to price everything cheap.
It’s also one of the easiest ways to build a business that never makes any money.

Powder and spray time aren't the job.
If you're going to price powder coating professionally, you need to understand what that job actually costs your business from the moment it enters your shop until the customer picks it up.
Stop Pricing Powder Coating by Guesswork
Your competitor charges $75, so you'll charge $70.
That's not a pricing strategy.
Your competitor may own his building. You may have a lease. He may process 100 identical parts at once while you're doing five. His equipment may be paid for. His pretreatment process, labor efficiency and powder usage may be completely different.
You can certainly understand your market, but your price has to start with your costs.
If you don't know what it costs you to produce the job, you don't actually know whether you're making money.
Start With the Entire Process
A customer hands you a metal part and sees the finished product a few days later.
You see everything that happened in between.
Receiving. Inspection. Disassembly. Masking. Plugging. Stripping. Blasting. Cleaning. Pretreatment. Drying. Racking. Powder application. Curing. Cooling. Unracking. Inspection. Packaging.
Depending on the job, there may be several hours of labor before the powder gun ever gets turned on.
That's why pricing based only on square footage or powder usage can get dangerous.
You're not selling powder. You're selling a finished part.
And every step required to produce that finished part needs to be accounted for.
Know Your Labor Cost—Not Just Your Employee's Wage
Suppose you're paying an employee $22 an hour.
Does one hour of that employee's time cost your business $22?
No.
There are payroll taxes, workers' compensation, benefits where applicable, training, downtime and other employment expenses. Then there is the overhead required to give that employee a building and equipment to work with.
When estimating a job, calculate how much productive labor time the job will consume.
Prep is often where coaters get hurt.
A part might take five minutes to spray but 30 minutes to mask, blast and prepare.
If you price the five minutes and give away the other 30, congratulations—you've created a job for yourself.
You just haven't necessarily created a profitable business.
Powder Cost Is More Than Price Per Pound
This is another big one.
Two powders that cost the same per pound don't necessarily cost the same per finished part.
Specific gravity, required film thickness and transfer efficiency all affect how much usable coverage you're getting from that pound of powder. Powder-X's training material specifically warns against confusing powder price with powder value because specific gravity affects how much powder a job actually requires.
Industry powder-coverage calculations reinforce that point. Theoretical coverage depends on specific gravity and film thickness, and actual consumption must also account for transfer efficiency.
In other words:
Don't ask only, "What does this powder cost per pound?"
Ask, "What does this powder cost me per finished part?"
That's the number that matters.
Don't Forget Your Oven
Every time that burner or heating system turns on, it costs money.
Your oven consumes energy. Your booth consumes electricity. Compressors run. Filters get replaced. Guns need wear parts. Racks and hooks need cleaning. Pretreatment chemicals get consumed. Equipment eventually needs maintenance.
Then there are the expenses that aren't physically touching the part at all:
Rent or mortgage. Insurance. Utilities. Software. Office expenses. Marketing. Phones. Vehicles. Compliance. Equipment payments.
That's overhead.
If your jobs aren't contributing toward paying it, you're paying those bills personally out of what you thought was profit.
Give Setup a Price
One-off jobs can be deceptively expensive.
Imagine a customer brings you four small brackets in a special color.
There's hardly any powder involved, so the job looks cheap.
But you may still have to receive the order, prepare the parts, buy or pull the powder, mask them, change colors, clean equipment, rack them, process them, inspect them and invoice the customer.
The Powder Coach's Playbook points out that one-time jobs can be economically challenging because low quantities don't spread material and setup costs across many parts. Repeat work, on the other hand, can become increasingly efficient and create opportunities for legitimate quantity or setup discounts.
That's why a minimum job charge or setup charge can make sense.
You're not punishing someone for bringing you a small job.
You're charging for the resources required to process it.
Be Careful With the "Big Order Coming Later"
Every coater eventually hears this:
"Give me a deal on these samples. Once these are approved, I'm going to bring you thousands."
Maybe they will.
Price the thousands when the thousands arrive.
Joey's advice in The Powder Coach's Playbook is straightforward: treat sample jobs as one-offs. Once the customer actually commits to production quantity, that's when volume pricing can be discussed.
Promises don't pay the bills.
A future order shouldn't have to make today's order profitable.
Repeat Work Should Become More Profitable
Now we get to the good stuff.
Repeat jobs are where a powder coating operation can really start improving efficiency.
The first time you run a part, you're learning it.
How should it be racked? What needs masking? What's the best spray sequence? How much powder does it consume? How many fit in the oven? How long does the entire batch actually take?
By the tenth run, you should know considerably more.

That means you may be able to offer a customer better volume pricing without sacrificing your margin.

Nobody likes talking about rework, but pretending it never happens doesn't make it free.
A rejected part can mean stripping, blasting, cleaning, recoating and curing the same part twice while only getting paid once.
Your goal should always be to reduce rework through good preparation, equipment, training and process control. But when you're establishing your pricing model, you should understand what your actual historical scrap and rework rates are costing the business.
Quality isn't just about making customers happy.
Quality protects your margin.
Build a Simple Powder Coating Pricing Formula
You don't need a complicated financial model to start pricing more intelligently.
A useful framework is:
Materials + Direct Labor + Job-Specific Costs + Allocated Overhead + Profit = Selling Price
Under materials, include powder, pretreatment chemicals, masking supplies, plugs and packaging.
Under labor, include the entire process—not just spraying.
Job-specific costs might include blasting media, special powder purchases, outsourced stripping, freight or unusual tooling.
Then allocate enough overhead to help cover the cost of operating the company.
Finally, add profit.
And here's the important part:
Profit is not whatever happens to be left over.
Profit should be built intentionally into the price.
Track Estimated Cost vs. Actual Cost
This may be the most valuable habit in this article.
After the job is finished, compare your estimate to what actually happened.
You estimated two hours of labor. Did it take four?
You estimated five pounds of powder. Did you use eight?
You thought 20 parts would fit on a rack. Did only 12 fit?
You expected one oven cycle. Did it take three?
Every completed job gives you information.
If you capture that information, your estimates get better.
If you ignore it, you can make the same pricing mistake for years.
Large coating operations become more efficient through better fixtures, production control and optimized material usage—not simply because they're larger.
Good pricing starts with good information.
Don't Try to Win Every Job
This is difficult when you're building a business.
Sometimes the correct price will cause you to lose the job.
That's okay.
A customer who requires you to lose money in order to win their business isn't necessarily a customer you can afford.
